The bridge. The organisation was trapped: a legacy system that covered everything from CRM to finance to website management had been incompletely implemented, the vendor had withdrawn meaningful support, and the team had no clear path forward. At the same time, leadership knew that AI was going to matter for the business and had no strategy for it. Today, the organisation has a detailed roadmap to a modern, modular infrastructure, a clear integration architecture, and a prioritised AI strategy that tells the leadership team where intelligent systems will create real value versus where better processes are the actual answer. That shift is the work.
The client is a mid-market consumer health peak body in Australia, operating in a sector where technology is not a growth lever but an operational dependency. The organisation’s ability to serve its members and fulfil its advocacy function depends on systems that work reliably and data that can be trusted. When those systems fail or underperform, the cost is not just inefficiency: it is staff time diverted from the work that matters, and member trust that erodes quietly over time.
The system the organisation was running when SeidrLab became involved was an all-in-one platform that had promised to cover CRM, email marketing, website management, and finance from a single vendor relationship. In principle, that kind of consolidation is appealing. In practice, the implementation had been incomplete from the start, the vendor had reduced its support, and the organisation found itself locked into a system it could not fully use and could not easily leave. Staff were spending significant time working around the system’s limitations rather than working within a system that supported them.
The leadership team had identified two problems that needed to be addressed simultaneously. The immediate problem was the legacy system: it needed to be replaced, but in a way that avoided recreating the same dependency on a different vendor. The strategic problem was AI: leadership knew the technology was evolving rapidly and had the instinct that it would be relevant to operations, but they lacked a clear view of where it would create genuine value and what a sensible adoption strategy would look like.
How we deconstructed the legacy system and designed the replacement architecture
The first task was understanding exactly what the legacy system was doing, which turned out to be more complicated than it appeared. An all-in-one platform creates dependencies between functions that would otherwise be separated: the CRM data model is coupled to the email marketing logic, which is coupled to the website content management, which has implications for the finance integration. Unwinding that without losing data or breaking operational continuity required careful mapping before any decisions about replacement could be made responsibly.
We conducted a capabilities assessment that documented what the legacy system was actually doing, function by function. The findings were stark: the system had only ever been 60% implemented. Features that staff assumed were functional had never been properly configured. Integrations that should have automated data flows had never been completed. The gaps had been papered over with workarounds, many of which had become so embedded in daily practice that the team no longer recognised them as workarounds: they were just how things were done.
The most costly of those workarounds was a manual data export and import cycle that was absorbing up to a week each month across marketing, events, and financial functions. Data that should have flowed automatically between the system’s modules was instead being exported to spreadsheets, manipulated, and re-imported. That week of effort each month represented roughly three months of staff time per year going to a process that existed only because the system had never been finished.
The replacement architecture we recommended was modular: best-of-breed components for each function, selected for their ability to integrate cleanly rather than for the breadth of their feature set. The criteria for selection were explicit: each component needed to have an open API, a healthy vendor ecosystem, and evidence of long-term viability. The goal was to make vendor dependency a managed risk rather than an existential one.
Key takeaway. Evaluating technology for long-term organisations means evaluating vendor health and ecosystem depth alongside feature sets. A tool that does everything you need today but locks you in creates the same problem you started with, just later.
How we designed the integration and orchestration layer
The risk of a modular architecture is fragmentation: if the components do not connect cleanly, you replace one monolithic system with a collection of silos that are harder to manage because they are distributed. The integration layer is what prevents that from happening, and it is the part of the architecture that is easiest to underspecify because it is invisible to end users.
We designed an integration and orchestration layer that sat between the components and ensured data flowed cleanly across the stack. The CRM was established as the central source of truth: other systems would write to it and read from it, rather than maintaining their own parallel records. This was a deliberate architectural decision with organisational implications: it required the team to agree on what “good data” looked like in the CRM and to maintain that quality consistently.
The integration design also documented the failure modes: what happens when a sync fails, how errors are surfaced, and how the team would know if data was becoming inconsistent. These questions are easy to defer during architecture design but expensive to answer after implementation. We answered them upfront, as part of the specification rather than as a remediation exercise later.
Key takeaway. The central source of truth principle only works if the organisation commits to maintaining it. Architecture can mandate the data flow, but it cannot mandate the habits. Getting alignment on data governance before implementation is as important as the technical design.
How we oversaw the migration to protect architectural integrity
SeidrLab’s role in the migration itself was as Technical SME and Project Manager for the client, working alongside Practiv, the implementation partner who executed the technical work. The migration was delivered in six months. This division of responsibility is common in technology programs of this kind, but it requires active management: implementation partners are focused on delivery, which creates pressure toward decisions that are fast rather than decisions that are right.
Our job was to hold the line on architectural integrity throughout the migration. When the implementation partner proposed shortcuts that would have introduced technical debt or compromised the integration layer design, we evaluated those proposals against the long-term architecture and either found a better path or accepted the trade-off consciously rather than by default. When business requirements shifted during the migration, as they invariably do, we assessed the implications for the architecture before agreeing to accommodate the change.
We also served as the communication link between the implementation partner and the client’s leadership team. Technical programs of this complexity generate a significant amount of information that needs to be translated for non-technical decision-makers: what the choices are, what the trade-offs look like, and what the leadership team needs to decide versus what can be decided at the implementation level. We managed that translation throughout, ensuring that leadership understood the decisions they were being asked to make.
Key takeaway. In a vendor-partner delivery model, the value of a technical oversight role is not in doing the implementation work: it is in maintaining the integrity of the decisions that govern it. That requires someone who can say no to a shortcut and explain why in terms that matter to the business.
How we built an AI strategy that distinguished real value from distraction
The AI strategy work ran concurrently with the migration program but was treated as a separate stream with its own methodology. The reason for this separation was deliberate: AI strategy should not be driven by the technology you happen to be implementing. It should be driven by the problems the organisation actually has and the outcomes it is trying to achieve.
We conducted a strategic analysis that examined the organisation’s operations area by area, looking for places where AI could genuinely improve outcomes rather than places where it could be applied because it was technically feasible. This distinction is important in practice: most organisations can imagine AI applications in most of their workflows. The harder question is which of those applications would create enough value to justify the implementation and change management cost.
A consistent finding in our analysis was that several areas where AI had initially seemed promising were better served by process improvement or better tooling than by AI augmentation. We made those findings explicit in the roadmap, because knowing where not to invest in AI is as valuable as knowing where to invest. The roadmap that emerged was prioritised by likely impact and implementation readiness, with business cases for each initiative that gave leadership the information they needed to make funding decisions.
Key takeaway. AI strategy is most useful when it produces an honest “not yet” or “not here” alongside its recommendations. An AI roadmap that says yes to everything is not a strategy: it is a list.
