The bridge. Leadership came in asking “where do we even start?” Four weeks later they were asking “which of these four projects do we fund first?” That shift is the work.
The client is a mid-market peak body for the consumer healthcare industry in Australia, paired with its specialist compliance-review arm: the independent reviewer that healthcare brands rely on to assess advertising claims before they go to market. Both entities share a Microsoft 365 environment, a small specialist team, and a board that knew AI was imperative without a defensible plan for what to do about it.
The situation was specific. Compliance reviewers were spending 12 to 16 hours per month on repetitive catalog reviews, with no system for surfacing relevant precedent at the point of decision. Invoice processing consumed over 104 hours per year through a manual export and reformatting loop. Leadership faced days of manual aggregation to produce each board report. Staff on both sides were filling the gap with personal AI accounts, outside any organisational oversight or audit trail.
The question they brought to SeidrLab was not “should we use AI?” It was “what should we actually do, in what order, and how do we do it safely?”
This is how we got them to a board-ready answer in four weeks.
How we mapped 14 projects across two entities in two workshops
We ran two structured discovery workshops: one focused on operational efficiency and member value communication for the peak body, and one focused on competitive positioning and review process quality for the compliance arm. Rather than presenting a framework and asking the team to fit their work into it, we let each conversation follow the actual workflows.
For each process, we mapped what triggers it, who does it and with what tools, where it breaks down, and how long each step actually takes. No one had ever added up the hours.
The first workshop surfaced a reporting burden that consumed days per cycle, a persistent gap in communicating member value back to constituents, and file and document chaos across SharePoint that made institutional knowledge effectively inaccessible. The second workshop uncovered reviewer inconsistency across determinations, a competitive disruption risk from AI-powered compliance tools entering their market, and 104+ hours per year lost to manual invoicing.
Both workshops shared a theme: staff were already using personal ChatGPT and Gemini accounts to process work data, bypassing all organisational security. The shadow IT problem was not hypothetical. It was documented.
Key takeaway. Making the invisible visible was the most important part of the work. You cannot prioritise what you have not measured, and you cannot govern what you cannot see.
How we identified institutional IP as the foundation for a competitive AI system
This is the discovery that changed the shape of the engagement.
The compliance arm has five years of compliance decisions stored in Veeva Vault. Approved submissions, rejected submissions, precedent reasoning, regulatory code references. Most organisations would see this as an archive. We saw it as a proprietary data asset that no competitor could replicate quickly, already at risk of being commoditised by AI-powered compliance tools entering the market.
The Automated Approval Process project was built around this insight: an AI-assisted decision support system that surfaces relevant past decisions when a reviewer begins an assessment, flags comparable cases, highlights key decision factors, and applies computer vision to routine catalog imagery checks. Reviewers retain full decision authority. The system does not decide; it equips.
The difference between a compliance service with this system and one without it is not efficiency. It is defensibility. An organisation that can surface the reasoning behind every past determination, consistently and auditably at the point of decision, is a fundamentally more defensible service than one that cannot.
Key takeaway. Five years of institutional decisions, properly operationalised, is a data advantage no competitor can quickly replicate. Left unstructured, it is a liability. The roadmap’s job was to make clear which it was about to become.
How we used impact-versus-feasibility prioritisation to sequence the work
We scored every project on two axes: business impact and implementation feasibility. The output was not a single ranked list. It was a sequenced portfolio.
Projects protecting the core business came first. Quick wins came second, specifically because freeing capacity supported the longer-horizon work. Each project brief included a problem statement, a build-versus-buy analysis, a rough order-of-magnitude cost band, a timeline, dependencies, and governance requirements.
The roadmap was designed as a menu, not a mandate. The organisation could act on all 14 projects, some of them, or a selected priority set, with clear guidance on sequencing and prerequisites. The Data Governance and Classification Framework (Project 12) was flagged as the single most important project in the portfolio, regardless of what else was approved: without knowing what data exists, where it sits, and who owns it, deploying AI on top of unstructured data is a compliance liability, not an efficiency gain.
Key takeaway. A roadmap without sequencing logic is a wishlist. The dependency mapping is the part that makes it executable.
How we separated AI from automation, and why that mattered
This is the move most AI roadmap engagements skip, and it is the most important one.
Several of the highest-value projects in the portfolio were not AI projects at all. Invoice Automation, File Organisation and Naming Standards, and Meeting Documentation and Action Tracking were foundational automation and document management improvements that had been deferred for years. Calling them accurately, rather than bundling everything under “AI,” gave the leadership team a more honest plan and more confidence in the recommendations.
It also made the quick wins more defensible. Invoice Automation (104+ hours per year recovered, lowest technical risk in the portfolio) could be approved and started without waiting for the Data Governance framework to complete. It did not require AI. It required connecting Xero and Veeva Vault outputs to a validation step that a well-configured automation could handle. Calling it what it was made it easier to fund and faster to deliver.
Key takeaway. Separating AI opportunities from general process automation is the discipline that turns a roadmap into a plan. If everything is AI, the document is a sales pitch.
How we ran governance in parallel, not as a sequential gate
The conventional pattern is to build a data classification framework, an AI acceptable use policy, and an identity model before any project ships. That pattern blocks every quick win behind a multi-month prerequisite.
We sequenced governance differently. The Security and Governance Analysis ran in parallel with the project portfolio and was delivered alongside the roadmap. It addressed data classification, identity and access management, legal compliance obligations under the Australian Privacy Principles, and an AI acceptable use policy framework. It included two mandatory rules that apply to every project in the portfolio: rationale logging (every AI output must record its reasoning in human-readable form) and human-in-the-loop (no AI system makes a final decision autonomously).
It also included a self-service Defensibility Gate rubric the team can apply independently to any future AI project, scoring each initiative against defensibility criteria, data risk, and change management requirements. The organisation owns this rubric permanently. No consultant required to run it.
Key takeaway. Governance done in parallel made the plan executable from day one rather than blocked behind a multi-month prerequisite.
How we turned 14 projects into a single board decision
A 14-project roadmap does not get approved. A funded scenario does.
The Board Presentation filtered the full portfolio to the highest-priority projects, with combined cost bands, sequencing logic, and structured decision guidance so leadership could run a prioritisation exercise with confidence. The format matched how boards actually make decisions: clear options, clear implications, and a short list of decisions required.
